How Bristol Beer Factory scaled as an independent brand

Every expanding business hits a decisive crossroad. For Bristol Beer Factory, an independent craft brewery established in the early days of the UK’s craft beer movement, that moment arrived when demand simply outpaced physical capacity.

“When I joined here, I think I was the fifth or sixth employee,” recalls Sam Burrows, managing director of Bristol Beer Factory. “They made a beer called Independence and another one called Southville Hop. And I drank those and I thought, ‘Wow, these guys are actually brewing some incredible beer.'”

As commercial momentum grew, physical space ran out. “The business was growing. The bottom line was growing with it, but we were completely out of space here. And that really triggered that move,” Burrows explains.

Expansion was essential, but for business leaders, scaling presents a familiar challenge: how do you scale physical operations and output without diluting the core values and community trust that built your business in the first place?

When looking for new premises, moving to an out-of-town industrial estate might have seemed like the path of least resistance. But for Bristol Beer Factory, maintaining its local presence was non-negotiable.

“We searched high and low for a new site. It was really, really important to us to stay in Bristol. Our roots, our legacy is here,” Burrows explains.

For CEOs and founders, preserving your company’s core identity during expansion is more than a matter of pride — it is a core commercial asset. Remaining in the city meant embarking on what Burrows describes as “one of the wildest projects I’ve ever been on.”

Scaling effectively requires far more than acquiring larger premises; it demands a complete evaluation of operational workflow. The management team mapped out every operational touchpoint, addressing key strategic questions during the initial design phase.

“How do we actually do this? How can we afford to do this?” Burrows reflects. “Being able to plan the whole flow of the business and how it would work and really have that time to think about it. What will happen if this happens? Where does it all start? How do we get that to work brilliantly?”

Alongside operational flow, sustainability was built directly into the blueprint. Recognising the environmental footprint of commercial brewing, they invested in technology and automation to capture carbon dioxide emissions generated during fermentation — scrubbing, cleaning, and storing the gas to reuse in production rather than releasing it into the atmosphere.

Throughout this major physical expansion, Bristol Beer Factory kept its core strategy anchored in four foundational priorities.

“We keep everything simple here,” says Burrows. “We think about our people, our beer, our community and our service — kind of like the four pillars.”

To ensure community support grew alongside revenue, they formalised their commitment through the Brewed to Give initiative, dedicating 2% of the previous financial year’s turnover directly to local grassroots projects and charities.

“We’ve always been close to our community,” Burrows adds. “It’s something that the team have really bought into. It’s just in our DNA. It’s who we are.”

Executing a multi-million-pound capital expansion project comes with significant operational risks. As Burrows notes: “When you’re putting a project like that together, you’ve got sort of one shot at it really.”

Navigating international supply chains, importing specialist machinery, and maintaining working capital through a physical move require more than standard business banking — they require financial expertise with deep industry insight.

“It was just so refreshing when we approached Lloyds. They just made it really easy,” says Burrows. “The process from the Capital Import Loan through to the Asset Finance HP (Hire Purchase), the way they work with our supply chain as product was coming in from all over the world — the nitty-gritty behind the scenes, they just helped us sail through because they had the experience and we didn’t.”

Through a structured finance solution, Lloyds worked alongside Bristol Beer Factory to manage financial complexity throughout the build. By providing specialist support to navigate international supply networks as equipment arrived from across the globe, Lloyds enabled the brewery’s leadership to focus on driving sustainable expansion.

Scaling successfully does not mean pursuing growth at all costs. Bristol Beer Factory’s long-term outlook remains deliberate, measured and self-directed.

“How big will we get? Will we double where we are now? We’re in no rush to do that. We’ll just do it our way,” Burrows concludes.
